How to Decompose Any Workflow Into an AI Automation: A 7-Step Industrial Engineering Guide

Why workflows fail to automate (and how an industrial engineer thinks about it)

Most "AI projects" fail not because the AI is bad — but because nobody decomposed the workflow before trying to automate it. They tried to drop AI on top of a fuzzy, undocumented process and watched it produce fuzzy, undocumented output.

An industrial engineer never starts with the machine. They start with the process map. They watch the work, time each step, write down every decision, and only then ask: which atom of this process is a good candidate for automation?

The 7-step decomposition framework

Every workflow, no matter how complex it looks, can be broken into seven atoms. Identify each atom and you have your automation map.

Step 1 — Trigger: what starts the work?

Every workflow has a trigger. A customer email arrives. A form is submitted. A scheduled time hits. A driver finishes a delivery. Write it down in one sentence: *"The work starts when X happens."*

If you can't name the trigger in one sentence, the workflow isn't ready to automate. Define it first.

Step 2 — Inputs: what data does the work need?

List every piece of data the human reads or collects before acting. Customer name. Email body. Phone number. Order specs. Inventory level. Calendar availability. Pricing sheet.

Mark each input as one of: - Structured — already in a database or form field (easy) - Semi-structured — in an email, PDF, or spreadsheet (LLM extraction) - Unstructured — voice call, handwritten note, photo (transcription + LLM)

The closer your inputs are to "structured," the cheaper the automation. If everything is unstructured, you'll need an extraction step before any decision can happen.

Step 3 — Extraction: pull data out of unstructured sources

This is where AI starts earning its keep. An LLM reads an email and returns clean JSON: *{customer_name, intent, budget_range, timeline, region}*. Or it reads a phone call transcript and returns *{caller_id, request_type, urgency, callback_number}*.

Industrial-engineering term: this is the measurement step. You can't act on what you can't measure. AI extraction turns prose into measurements.

Step 4 — Decision: rule-based, judgment-based, or creative?

This is the most important classification. For each decision the human currently makes, label it:

  • Rule-based — "if budget > $1,000 and region = SoCal, route to senior sales." A spreadsheet or simple if/else can do this. AI not needed.
  • Judgment-based — "is this lead serious or kicking tires?" A pattern an experienced human recognizes. LLMs are excellent here when given examples.
  • Creative — "what tone should this proposal use to win this client?" Stays human, possibly with AI as a drafting assistant.

If a decision is rule-based, write the rule. If it's judgment-based, give the AI 5–10 labeled examples. If it's creative, leave it human and design the workflow around the human, not the other way around.

Step 5 — Generation: produce the output the next step needs

What does the workflow need to *make*? An email reply. A work order PDF. A driver dispatch SMS. A CRM record. A calendar invite.

For text, AI generation is now solved — Claude, ChatGPT, and Gemini all produce high-quality text. The unsolved problem is tone consistency, which you fix with a written style guide loaded as a system prompt and 3–5 approved examples.

For structured outputs (PDFs, JSON, database records), use templates with AI-filled fields, not free-form generation.

Step 6 — Action: trigger something in the real world

Generation produces text. Action makes things happen. Send the email. Insert the database row. Charge the card. Dispatch the driver. Call the API.

Most automation failures happen here, not in the AI. The AI generated a perfect response — but the integration to your CRM, calendar, or SMS provider is missing or flaky. Spend equal time on the action layer as on the AI layer.

Tools that help: Zapier, Make (Integromat), n8n for no-code; direct API calls + a queue (BullMQ, AWS SQS) for code.

Step 7 — Handoff: when does a human take over?

Every responsible AI workflow has a handoff. Three flavors:

  • Always-review — AI drafts, human approves before action. Best for customer-facing or money-moving steps.
  • Approve-on-exception — AI acts automatically, escalates only when confidence is low. Best for high-volume, low-risk steps.
  • Audit-only — AI acts; human reviews logs weekly. Best for internal automations.

Pick the handoff per step, not per workflow. A single workflow can have all three modes at different points.

Worked example 1 — A web/email order or quote request

The manual version. A SoCal trucking shop receives a quote request via the website form. A human reads the email, decides if it's serious, looks up if they have the part in stock, drafts a reply with pricing, sends it, then logs the lead in a spreadsheet. Total time: 12–25 minutes per request, often delayed to next-day.

Common pitfalls when decomposing

  • Skipping Step 1. People jump straight to "let's add AI" without a defined trigger. The trigger is the foundation — without it the workflow has no edges.
  • Confusing rule-based with judgment-based. If your team can write the rule on a napkin, it's rule-based and AI is overkill. Save AI budget for the real judgment calls.
  • Automating the trigger before automating the action. The trigger fires, the AI thinks beautifully — and then the output sits in a Slack channel because the action layer was never built. Action first, AI second.
  • Forgetting the handoff. A workflow with no human review for a customer-facing action is a workflow that will eventually embarrass you. Choose the right handoff mode per step.
  • Measuring the wrong thing. "Time saved per task" is fine for internal automations. For customer-facing ones, measure response rate, conversion rate, or customer satisfaction. Time saved is necessary but not sufficient.
